Your individual canvas is private to you — only you and the facilitation team can see it. Use it to capture your role-specific perspective as the team works through the diagnosis together. Specifically, think about:

  • Which problems stand out most from your role's vantage point?
  • What root causes does your role see that others might underweight?
  • Which findings will shape what you push for in Phase 2 negotiations?

Your notes here will inform your individual position going into stakeholder negotiation — and feed directly into the team's shared canvas in Phase 3.

What This Phase Is For

Before you can design a future, you must understand the present. Phase 1 is your diagnostic session — a disciplined, data-driven analysis of what is broken, what is causing it, and where the highest-leverage intervention points are. This is not a brainstorming session. It is an exercise in structured clinical thinking applied to an organizational system.

The most common mistake in Phase 1 is moving too quickly to solutions. Your goal here is rigorous diagnosis, not strategy design. The quality of everything that follows depends on the quality of what you identify here.

What Your Team Should Accomplish
How to Work Through It

Use the data dashboard as your primary source. Work together as a team, not in parallel. Have someone track your problem list visibly. Start with the data that is most alarming, but push yourself to get past the obvious. The most strategically important problems are often not the ones that appear first.

At the end of Phase 1, you will share one key insight per team with the full room. Come prepared to name your single most important diagnostic finding — and why it is the fulcrum.
⚡ Curveball Watch
A curveball will be introduced during the break after Phase 1. Stay alert — it will change the financial landscape and require you to revisit some of your Phase 1 assumptions.
